Getting to Yes: A 7-step Roadmap to Successful Project Management

I’ve been involved in hundreds of successful project management initiatives over my career. I’ve been the leader, sponsor or team member, which means that each time I had different responsibilities.

What they all had in common was the desire to get the project approved quickly and easily, with the right resources of people, time and money.

There are many reasons why projects fail and I’ve experienced many of them over my career! The one project that stands out in my memory is unfortunately not my best, but one that demonstrates everything that can go wrong! It happened just after I got a new boss. That in itself is not always easy, but our working relationship was made more difficult when he gave me his pet project to run.

My team had the necessary skills to see the project through, but it was not the most adapted to their experience nor preferences. As if that wasn’t bad enough, my new boss obliged us to work with his preferred supplier without running an RFP. (request for proposal)

I didn’t have a very good opinion of the supplier, as not only were they far more expensive than most of the other agencies, but in addition they always seemed to mess things up! It was much later that I learned that the supplier had a particular relationship with my boss, who was receiving a share of every project paid.

The day of the presentation arrives. The supplier has ordered champagne and a huge cake decorated with the names of his company and ours. He is anticipating a successful outcome that we will celebrate together. However, there was no celebration.

You see, his company made a basic mistake in their calculations. The same one in fact as they had made the year before! My boss didn’t tell me about it and the supplier clearly forgot about the previous year’s incident.

Could the project have been a success? Of course it could. If we had followed the seven-step roadmap I am going to share with you now.

 

Why projects fail

But before sharing how to succeed I want to discuss why projects fail.

According to research undertaken by Forrester, 70% of projects fail! Even the highly rated IBM consultants fail 60% of the time. Only 2.5% of companies successfully complete all their projects! So why do so few succeed and so many fail?

Another piece of research, this time from Workamajig, shows that more than a third of IT projects fail due to changes in objectives or inaccurate gathering of requirements. More than a quarter fail because of an inadequate vision, or risk assessment, poor communications, budget estimates or other lack of resources. All of these should be covered in the primary planning phase of a project, which clearly shows poor change management.

What Customer First Strategies Really Are (And What They’re Not!)

Everyone is talking about customer first strategies and why they are important. However walking the talk is a different matter!

An interesting article on NewMR by Ray Poynter prompted this post. He spoke about the differences between customer focus and customer centricity and the often times confusion between the two terms. That is why I tend to speak about customer first rather than customer centricity these days.

In its simplest form a customer first strategy is about thinking customer first in everything you do. Yes I know it sounds easy, but it really isn’t. And it doesn’t come naturally, at least to start with. I believe that’s because it involves a culture change to move the organisation in this direction. But I can assure you it’s worth it; its value is now well proven.

If you would like to see some exciting statistics about the value of making your customers the heart of your business, then CMO.com has a great article. It’s called “15 Mind-Blowing Stats About Customer Centricity” and many of the research results reported are still valid today, so it’s definitely worth a read.

 

 

What Are Not Customer First Strategies

I have seen a customer first strategy defined as

“a strategy by which businesses create their products, content, and marketing campaigns so that they serve their customers first, and their organization second.”

I don’t agree! If you don’t think about your organisation then it will likely fail! That said, I am also a little sensitive to the comments of Sir Richard Branson, who says

“Clients do not come first. Employees come first. If you take care of your employees, they will take care of the clients.”

This may be true for an airline, where the client is primarily basing their opinion on the service on board and the “niceness” of the crew. After all, every airline will get you from A to B.

However for many industries, customers are enjoying (or not!) your product or service without your employees being present. They will remain loyal (or not!) to your brand, based upon their own personal experiences, at least in most cases.

A customer first strategy is therefore not about only thinking about the customer. It is about understanding how best to serve them in such a way as to delight them, while keeping your employees and shareholders happy. This is relatively easy to do because when the business is going well, all stakeholders are happy.

 

What Customer First Strategies Are

Econsultancy asked what effective leadership in the digital age is. Several key leadership qualities were found, including being ruthlessly customer-centric, data-driven, innovative, collaborative and agile. I am thrilled to see customer centricity coming first by a long margin.

How Marketers Can Benefit From More Than Technology: Modern Marketing

Just like most entrepreneurs and business people, I go to my fair share of conferences. I believe that marketers can benefit from being regularly challenged by new thinking and ideas.

One that stays in my memory for many reasons, was an event I attended in San Jose, California. Some say California is the centre of internet marketing; the San Francisco area for technology and San Diego for marketing. I tend to agree after having recently attended events in both cities.

The conference that changed many of my views on modern marketing was one about how business people, not just marketers, can break through our self-limiting behaviours. It is this idea which prompted today’s post. How we marketers can relinquish our well-established thoughts and actions to make our businesses grow more profitably. HEART-CENTERED VERSUS CUSTOMER-CENTRIC

The conference I attended in San Jose was a great opportunity for me to meet many other people from around the world. People who want to make their businesses more heart-centered. You know that I am a champion of customer centricity. I love to support companies that want to put their customers at the heart of their businesses.

So you might be wondering what the difference is between a customer-centric and a heart-centered business. After the conference, I would say that in my opinion, not much. I believe it is difficult to think customer first without it also involving the heart; at least, it should.

As we try to put our customers at the centre of our organisations, it is through a concern to satisfy and delight them. A heart-centred business would probably go even further to ensure that what they do also benefits non-customers, or, at least, doesn’t harm them.

Creating shared value has become a strong commitment of many of the leading global players in the consumer goods market. Reliance Jio, Merck and Bank of America lead the way according to the Fortune “Change the World” List.

The Secrets to Growth. How to Get New Customers

This shorter than usual post was inspired by a great question on Quora about how to get new clients. Although my original answer was for a web design company, most of my ideas are relevant whatever industry or profession you are in. I therefore wanted to share my answers to the question in the hope of being of help to businesses large or small.

First let me say that if you’re struggling to grow, then you’re not alone! I imagine that this won’t make you feel much better. But please remember that business, especially entrepreneurship and freelancing, is for those who are strong of mind and spirit. There are going to be days, weeks or maybe even months of highs and lows. However, these shouldn’t make you question why you do what you do. For me, as a longtime entrepreneur, it’s the freedom that more than makes up for a day or two without a new client signing me up. And if you work in the corporate world, then it is the chance to impact the lives of thousands or millions of people for the better.

Wherever you work, one thing we all have in common is the need and desire to grow the business and get new customers and clients.

A few ideas for you to think about and above all to action!

Whatever ideas, tips, suggestions you may read or hear about, it is only in the action that you will make a difference. This article is no different. So when you’ve finished reading the post, stop reviewing your emails or surfing the web, and start planning your actions. We all go looking for answers, but only a few of us act on them when we find something useful. Be the exception and beat the competition!

1. Who were your Past Customers?

Let’s start with where you are today, or were yesterday. What were your past customers’ similarities? Go out and find more like them, using the same method they used to find you.

Was it word of mouth? Then ask for recommendations from them and your closest network. Was it through LinkedIn? Then make some new connections that are similar to them. Reach out to a segment of those who are most like your past customers and you think may have similar needs.

What Consumer Goods Companies Can Learn From Healthcare. 7 Lessons of Customer Service Excellence

If you work in consumer goods you probably think you have nothing to learn from healthcare, right? After all, you have consumers in your industry name and well healthcare’s reputation is not that great.

But think again. I was recently in a clinic for surgery and was surprised by how customer (patient) centric they are.

I remind my clients that exceptional customer service examples can come from anywhere! So they keep their eyes and ears open and find inspiration everywhere. Do you? If not, then these lessons will come as your wake-up call so you start opening your eyes to new possibilities. Do this every day and your business will only get better.

 

Background

Before I give you the lessons I learned, I think I owe you a little background to what led up to this list.

I had been suffering from a bad back for a while. Unfortunately, not so unusual for those of us who spend too many hours at our desks. However, one morning I tried to get out of bed and fainted as an explosive pain shot down my back to my right foot! I was totally immobilised in three seconds flat!

Now living alone I realised that this was serious as I couldn’t move. Luckily my mobile was by my bed so I called the emergency services who immediately sent an ambulance. I ended up spending a night in a local University Hospital for the first time in my adult life.

However, the story doesn’t end there. Two days later I fell down the stairs because my leg had become partially paralysed. Another visit to the emergency room, an ankle brace fitted, a consultant’s assessment, an MRI scan and finally emergency surgery the following day.

All these experiences of hospitals and doctors gave me the superb opportunity to see the health service from the patient’s perspective. I work a lot with the Pharma industry but luckily have never been a patient, at least until now.

As you probably know, actually becoming your customer and seeing the market from their perspective, is one of the exercises I suggest to better understand them. How often do you do it? Ever?!! You really should, because you’re missing out on a valuable – and free – experience.

Perhaps surprisingly, this incident showed me that many of the practices of the nurses and doctors that I witnessed in my heavily sedated state, are easily transferable to any business. This is why I decided to share them with you.

So here are my seven learnings about customer service excellence:

5 Business Success Factors (So You’re Ready for Anything!)

We are sweltering in the Northern Hemisphere with record temperatures, so here’s a “cool” idea on how businesses can get ready for anything by applying these success factors.

Every winter, the media is full of stories of record snowfalls somewhere in the world, whether in the US, Europe or in the Far East. Despite all the sophisticated technologies at our disposition, we just never seem to be prepared. So what are the success factors of readiness?

Remember winter storm Juno in the USA in 2015? It dropped a couple of feet of snow on the Eastern coastline of North America. According to the Weather Channel its snowfall broke records in Worcester, MA, although in most other places it fell far below that of other storms from 2013 all the way back to 1978.

In the same year, in the North of the UK, the region was battered with a rare blast of thundersnow – an unnerving combination of thunderstorms and downpours of snow. As if that wasn’t enough, they were soon preparing to do battle with the elements with yet another storm shortly afterwards.

Now what do all these storms have to do with business you might wonder? Well for me they are a great illustration of the problems that many companies can face from time to time. Governments and city maintenance teams prepare for winter by organising vast stocks of grit and salt, as well as heavy snow-clearing machinery. But despite all this preparation, they still seem to be caught off-guard when they need to use them.

The same goes for businesses. Companies follow trends and expect to be ready for anything; they’re not!

The reason is that there are two serious problems with that way of thinking:

Firstly they are all following the same trends, attending the same trend “shows” & conferences, and getting the same or at least very similar trend reports.

And secondly, they think that knowing the trends will somehow protect them from future risks and catastrophes. However, having the right material still doesn’t stop bad things happening, as we’ve seen this winter. 

So let’s take a look at what you can do to be better prepared and not get regularly “snowed-in” as many countries are this winter.

The Problem with Trend following alone

As I already mentioned, trend following suppliers are providing almost identical information to all their clients. This results in their clients then working on the same ideas & concepts and eventually launching very similar, non-competitive products and services. Have you never wondered why suddenly everyone is talking about a certain topic, or using similar slogans in their advertising? Simplistic trend following is probably the reason. 

As an example, think about how many companies have used the idea of “YES” and “NO” in their advertising in the past couple of years. These include:

Why You Struggle To Meet Your Business Objectives (And how to Crush them)

“There may be customers without brands, but there are NO brands without customers!”

I am often quoted as saying this and yet I still find most companies spend more time thinking about their brands than their customers, which is alarming to say the least! And you? 

Last week I spoke about identifying the exact category in which you are competing. If you missed it, then I suggest you read “You’re Not Competing In The Category You Think You Are!” before continuing. You will never be successful if you don’t understand the category people put you in and the competitors they compare you to.

In the post, I explain that we often work with a category definition that is based upon industry norms rather than that of our customers. For instance you might segment by price or demographic groups, whereas your customers group brands by flavour or packaging.

Understand how customers see the category and its sub-segments can make a huge difference to your success in satisfying your own target customers.

This week I want to continue the theme of taking the customers’ perspective by speaking about our own business objectives. You know, the topics that make up our business and marketing plans with such lofty ambitions as:

  • Grow our market share to X%
  • Become the category captain/leader in Retailer Z
  • Launch three new brand variants

All of these may be valid business objectives, but they are not customer focussed. They start from the business perspective.

Adopting a customer-first strategy means turning business objectives into customer aims, by taking what is sometimes referred to as a bottom-up, rather than a top-down approach.

Here are some questions to help you identify your customers’ aim, their attitudes and behaviours that you are trying to influence:

1. Who are you targeting?

Every brand has a target audience. This is a sub-segment of all category users. Yes, you do need to segment users and target the most relevant and most profitable group of them for your brand, and then ignore the rest. If you are trying to appeal to everyone you end up pleasing no one!

2. Why are they currently using your competitor’s brand?

In order to attract your competitors’ customers, you need to understand their motives, why they are preferring the competitive brand to your offer. This information can come from many sources, such as market research, social media, or care centre contacts.

3. What reason might make them consider switching?

If you are to appeal to your competitors’ customers then you must be able to satisfy them at least as well, and ideally better than does their current brand. What do you know about the criticisms customers have of the brand? What benefits do you offer and they don’t, or only partially? Could these be appealing to some of their customers?

7 Essential Steps to Successful Business Projects (A Useful Roadmap)

Although there is no magic bullet to transform your business into a successful powerhouse, I have witnessed similarities amongst those that grow more profitably. And what they have in common is the process steps of their business projects. Why not compare your own to the elements below and see how good yours really are?

Here are my 7 secrets to managing a successful business project. At first view, you might think that they are rather basic, but can you confirm that you have them for every project you run? If not, then they are well worth checking out. And they will be useful to you, whether you are just starting out or are looking to take your business to the next level.

 

1. A Support Team

As is often said to motivate us into exercising more:

“Change is more fun when there’s more than one.”

Business Project ProcessBut this is relevant in business too. No-one ever changed a company, let alone its culture, by working alone.

Therefore start by gathering together a group of like-minded people as your support team.

If you are a solopreneur, like myself, then this is even more important, if not vital to your success.

 

You must have a sounding board to share ideas and get differing perspectives. People you can meet for a coffee or lunch so you don’t spend your days in your (home) office, behind your desk and in front of your computer.

Social media and Facebook groups are great for daily connections, but nothing beats the more intimate face-to-face discussions a personal meeting provides. So make sure you include two or three of them in your weekly agenda.

If you work in a corporation, no matter its size, choosing the right group of team members will ensure that you have support to bring about the required improvements. Internal change is more a cultural than a process challenge so a team made up of members across the different departments will provide you with the necessary support.

And what I said about face-to-face meetings applies to you corporate slaves too. Don’t always take a coffee or go to lunch with your team or the same group of people. Take the opportunity to discuss with people you don’t normally come into contact with. They are likely to be in different departments and have new ideas and perspectives to share.

 

2. A Plan

I know, most of us don’t like planning, we like action! I’m with you there! But it is a necessary evil, even vital, for success. As Alan Lakein, the writer of several self-help books on time management, is famously quoted as saying:

“Failing to plan is planning to fail”

The content of a plan will obviously depend upon the objectives, but at a minimum, it should include details about:

  • The problem
  • The objectives and desired outcome / changes
  • Team members and their needed experience
  • Others who need to be involved and / or informed
  • The suggested approach

Beat the Competition Next Year (Higher growth, profitability, innovation)

After the mid-year break – and this year it started way sooner thanks to covid-19 – most organisations get into their planning phase for the coming year in earnest. Do you know how you’re going to beat the competition next year? If not, then this article will set out some clear priorities.

Although business plans are usually developed and approved in the middle of the year before the vacation period starts, it is only afterward the seasonal break that the real work begins. So what have you promised your top management? Faster growth, increased profitability, or more successful innovations?

Whatever is in your plans, now is the time to review them and decide the very best strategies and tactics for meeting them. Let’s take a look at each of these objectives and see how best to meet them.

 

Higher Growth

As you know, there are basically only three ways to grow your sales:

  1. Get more people to buy
  2. Get people to buy more
  3. Get people to buy more frequently

What you may never have noticed before when reviewing these options, is that all three approaches include the word “people.” And it is only by understanding them better than you do today, that you will be able to grow your business tomorrow.

So, how well do you know your current and potential customers? Do you know what they think about your current offer? Do you understand their needs, desires and dreams? Do you recognise what they really want but can’t even themselves articulate? Uncovering these are what will give you a clear competitive advantage.

Of the three strategies, the first seems to be the one that most organisations immediately think about when looking to grow their business. They go out looking for new customers by increasing their distribution channels in the hope of getting more people to buy. But that costs a lot of money, doesn’t it?

CPG (consumer packaged goods) companies on the other hand, frequently encourage their customers to buy more through promotions and discounts. This too takes a large portion of their budget.

However, it is now well documented that it is easier to increase sales amongst your current customers than it is to go out and attract new customers to buy.

A 2015 study by  Price Intelligently showed that a 1% increase in customer acquisition impacts your bottom line by around 3.3%. But improving your retention rate by 1% affects your bottom line by around 7%. In other words, it is twice as profitable to retain a customer than to acquire a new one.

Even if you replace every customer who leaves by a new customer who buys, you end up with the same number of customers—but lower margins–because it costs far more to gain a new customer than to keep the one you already have.

Customers Care About a Product’s Value, Not How the Company Treats Employees

Your customers only really care about themselves and your product’s value to them!

I’ve been a customer champion for most of my career. But with the likes of Richard Branson saying it’s employees first, customers second, my confidence was beginning to slide a little.

Thank goodness, therefore, for some new research from Global RepTrak® that has finally confirmed what I have always believed. Customers care about themselves first and foremost! Everyone else comes second.

Dale Carnegie spelled it out really well when he said:

“People are not interested in you. They are not interested in me. They are interested in themselves – morning, noon and after dinner.”

It was the below chart that I first saw on MarketingCharts.com that alerted me to this work by RepTrak™. (I highly recommend signing up for their daily charts by the way; they’re a great source of facts and inspiration!)

The article that accompanies the chart is a great read too. However, I wanted to take a look behind these numbers and try to understand why some influencers have been pushing employee centricity.

Products And Services Are Key

The first four factors of reputation shown in the graph above are all product related. Therefore it’s clear that customers think about themselves first and foremost. They want satisfaction and therefore it’s a product’s value that matters most. I think that’s normal, don’t you? They are looking for a solution that meets their needs and a company that stands behind what they offer.

Great customer service won’t make up for a terrible product or service offer. So every organisation needs to ensure that what they propose is the very best they possibly can.

However, it is also true that the quality and value you offer depends to a large extent on the excellence of your employees in delivering it. If employees are not motivated to give their best, then what they deliver will be sub-optimal.

This is why it is essential that everyone within a company understands their role in satisfying the customer.

One of the quickest ways I have found to achieve this is by providing regular access to the customer. Once an employee sees and understands what they can do to increase satisfaction, they are much more likely to do it. After all, it’s absurd to think that they would want their employer to fail, isn’t it? In fact, I have seen a genuine excitement around customer connections whenever I have introduced them within an organisation.

Market Research, Business Intelligence & Big Data: Have we Forgotten about Human Data?

The annual pilgrimage to the ESOMAR Conference took place last week in Dublin. I heard that there was much discussion, both on and off the stage, about Big Data and the future of market research. Hopefully, the whole profession will get behind one initiative, instead of each individually trying to “solve world peace” on their own!

This week sees the second Swiss BI-Day taking place in Geneva and there will no doubt be similar discussions about Big Data and the future of Business Intelligence.

It appears that Big Data is not just a buzzword or a commodity that has been likened to oil; it has become the centre of a power struggle between different industries. Many professionals seem to be vying for the right to call themselves “THE Big Data experts”.

This got me thinking about the future of data analysis in general and the business usage of Big Data more specifically. There seems to be no stopping the inflow of information into organisations these days, whether gathered through market research, which is proportionally becoming smaller by the day, or from the smartphones, wearables and RFID chips, that get added to every conceivable article, more generally referred to as the IoT (Internet of Things). Who will, and how are we to better manage it all? Data Science Central published an interesting article earlier this year called “The Awesome Ways Big Data Is Used Today To Change Our World”. Already being a few months old probably makes it a little out-of-date, in this fast changing world we live in, but I think it still makes fascinating reading. It summarises ten ways that data is being used:

  1. Underst anding and Targeting Customers
  2. Underst anding and Optimizing Business Processes
  3. Personal Quantification and Performance Optimization
  4. Improving Healthcare and Public Health
  5. Improving Sports Performance
  6. Improving Science and Research
  7. Optimizing Machine and Device Performance
  8. Improving Security and Law Enforcement
  9. Improving and Optimizing Cities and Countries
  10. Financial Trading

Many of these are not new in terms of data usage nor business analysis. What is new, is that the data analysis is mostly becoming automated and in real-time. In addition, the first and second items, which were largely the domains of market research and business intelligence, are now moving more into the h ands of IT and the data scientists. Is this a good or bad thing?

Another article posted on Data Informed a few months after the above one, talks about The 5 Scariest Ways Big Data is Used Today   and succinctly summarises some of the dynamic uses of data today. The author of both pieces, Bernard Marr, wrote that “This isn’t all the stuff of science fiction or futurism. Because the technology for big data is advancing so rapidly, rules, regulations, and best practices can’t keep up.” He gives five examples of where data analysis raises certain ethical questions:

Sourcing and Services Matter: Why Price Alone Won’t get your Customers to Stay

Price wars are a standard challenge of marketers, whether working on the retail or manufacturing side. They have become more frequent in the last couple of years following the recession. Consumers are today even more price sensitive and are searching for great value and even greater deals. However as most retailers are now claiming lower prices, it becomes less of a differentiator. I therefore read with interest that Walmart is moving from its emphasis on low prices to one on sourcing.

In 2007 Walmart replaced its “Always Low Prices, Always” slogan by “Save Money Live Better”, so this new push with the message “ Made in the US” is worth noting. This latest announcement is made in conjunction with its promise of an additional $10 million in grants to non-profits focused on “on-shoring” manufacturing efforts.

 

Target announced last October its plans to introduce the “ Target Sustainable Product Standard” which was developed to “establish a common language, definition, and process for qualifying what makes a product more sustainable.” Target will ask vendors to complete an assessment that is designed to determine a sustainability score for their products. Products will be assigned a score of between zero and 100 “based on the sustainability of ingredients, ingredient transparency, and overall environmental impact”.

 

Both these initiatives show a move to a more caring retail environment. A study run by the Boston Consulting Group at the end of last year, found that more than half of companies with sales greater than $1 billion are actively planning or considering to bring production back from China to the U.S. This rise from a mere 37% just six months earlier shows a significant shift in American sensitivity.

 

Jumping across the “pond” to the UK, something similar is happening in terms of shifting attention from price to value, or should I say values?

 

Tesco recently introduced their “ Price Promise”, a pledge to match the price of a basket of both own-label and branded products at Sainsbury’s, Asda and Morrisons, or to offer customers a voucher at the till for the difference. Sainsbury’s has appealed to the Advertising Standards Authority, arguing that this claim was misleading customers. However, their wrath was, in part at least, sparked by the fact that this new Tesco pledge came in response to their own highly successful “Brand Match” scheme, although the latter only compares branded products.

 

Sainsbury’s has now retaliated with the launch of a new campaign with the title “ Same price, Different values”, a possible dig at the fact that although Tesco won the ASA appeal, Sainsbury’s might appeal as they claim that their own-label products cannot be compared since many are locally produced. To support this position, the National Farmers’ Union has now taken a stance, backing Sainsbury’s. In light of last year’s  horse-meat scandal, the values of retailers and the sourcing of food has become even more crucial, and Sainsbury’s sees this latest row as an opportunity … Click to continue reading
